Strategy consulting gives you clarity. Training gives you knowledge. Software gives you process.

None of them were designed to change daily behavior under pressure. That's not a knock on any of them. It's a misunderstanding to expect them to.

➝ Consulting firms excel at diagnosis, analysis, and recommendations.

They bring external perspective, benchmark data, structured problem-solving. They help you decide where to play and how to win. What they assume is that your organization already has the capacity and commitment to adapt and execute.

➝ Training builds awareness and develops basic skills in controlled settings.

People learn frameworks, practice techniques, demonstrate competency. What training doesn't do is create habits. Habits require repeated practice under real conditions, with coaching and feedback, over months. When people return to environments that still reward old behaviors and punish new risks, training fades fast.

Here's the part most ComEx leaders have never really stepped back and considered: all of these mechanisms operate around work, not in the middle of it. They exist in conference rooms, training centers, and systems interfaces.

They don't exist:

• In the internal meeting where resources get allocated.

• In the customer conversation where pricing is negotiated.

• In the moment of pressure when a leader has to choose between the new standard and asking for an exception.

That's where behavior actually changes. In the work. Under pressure. With coaching. Over time. Making mistakes. In a psychologically safe environment.

One Chief Commercial Officer we spoke with calculated that his organization had spent over $40M on transformation initiatives in three years, with less than $5M in sustained EBITDA impact. Not because the consulting was bad, because consulting was never designed to change how 500 people act on a Tuesday afternoon when quota pressure hits.
